    I think this is mostly it. Or just a complete lack of patience. It takes some time to get acclimated with the business and how it's expected to be run. Even people with industry experience, if they've been off work for a while it just takes time to get back into the groove. And people make mistakes. I question his patience and if they repeatedly fail after a while he's probably putting them in a position to fail because he's tested these people and they test well so they can't be completely dumb. And in all likelihood the work conditions and pay aren't very good. That stuff sets a bad tone and people aren't exactly thrilled to come into work for a boss that has unrealistic expectations, no patience, isn't willing tor reasonably remedy the issue and pays like crap with your standard 2-week PTO and other benefits.

    I've hired dozens of people and it's true, I fire more than 50%...The problem is you don't really know how they will be as employees till you get them to work...its not just about the qualifications and prior experience

    @@airforcerymer15 I’m an engineering manager and I disagree. If you’re firing over half of the people you hire then either you lied on the job description, have too high expectations, or cannot read people’s personalities. Not everyone will work out but a 50% failure rate is a systemic issue

    @FrankS111 yeah exactly if the job is to sit behind a desk and get whatever it is done, done then that's different. Our employees have to drive a vehicle, interact with customers, perform the job, stock parts and have tools for the job. You don't figure out someone's true ability until they do the job. And nowadays, slim Pickens with applicants, nobody wants to work

    He is the problem. He's not good at sizing up people. He also needs to make sure that he is paying at least market value to attract the right candidates. "You pay peanuts, you get monkeys."

    I think his process needs to focus and filter on technical skills first. Figure out a reliable way to test for skills then look from those with skill for work ethic and organizational fit. Also some turnover in natural.

    I have definitely worked for one of these guys. “Hey can you do A, B, and C?” No, I know how to do A,C,D. “That’s fine” *2 weeks later* “The fuck is wrong with you? You’re an idiot, why’d you tell me you can do this? You suck” Dude I TOLD you I don’t know how!

    Here’s the thing, they are smart qualified people, but they quickly see no reason to be a great employee. No incentive. They aren’t going to be a leader or make a lot of money so they half a$$ it. Is it fair? No. Is it fair for Tom to get all the windfall?? No. Until Tom changes his structure you can’t expect different results.

    I think he actually has to split the job responsibilities and bring in 2 hires one as a project manager and one as quality control because it sounds like they are good at ordering and getting the materials but it's too many responsibilities and small details for one person

    Usually true, but if someone has a business that is seeking to offer exceptional quality and service it takes exceptional people working there to make it happen. Exceptional candidates are difficult to find by definition and many people present themselves way better during the interview process than they actually are. If he just went into building average homes with average workers and could settle for that then things would probably go a lot smoother, but I don't think his personality will allow it. There are certainly other issues in this situation, but that is one that shouldn't be overlooked.

    Sounds like a local HVAC company complaining that it is "impossible" to find good technicians. Pays a flat $18 an hour. No bonuses, no incentives and the techs have to supply their own tools. Not a worker problem. A compensation problem. Not a personnel problem, it is an owner problem.

    Could just be people are lying to get a job that pats well. Where I'm at company starts 24hr for apprentices you'd be amazed how many people Don't think that's enough to carry tools and learn.

    People dont understand that the prices of things are never going back down. This inflation is deeper than we think. Those buying groceries are well aware that the real inflation is much over 10%. The increments dont match our income, yet certain investors still earn over $365,000 in stocks and assets. Wish I could accomplish that.

    The good workers are probably self-employed. The only way to get them to work for you is to give them a great deal, which isn't cheap.

    I agree the sample size is small. There is a disconnect between perceptions. What Tom sees as average. The employee is seeing as perfection. Tom needs to hire people on a short term contract basis before hiring them full time. He may have to cycle through a few people to find the right person.

    Don’t blame this guy. You never know about people. I have hired several as a small business owner. It is not about pay, it is just that many people are not bright and motivated. This guy is smart, and expects others to be that smart. It does not work like that.

    Who is staying longer and what do they have that is keeping them their. Your HR representative needs to interview those people and develop a list of what foundational characteristics they have,what skills are needed etc.

    We have several businesses, start with interior or complete demolition. We salvage the metals, resell the reusable iron, electrical, office furniture, kitchen equipment, etc, and rig out large equipment when necessary. It has been impossible to get good workers for almost every phase of our business, which throws all of the work on our family members, several of which are not available, full time. We teach them to do one thing, tell them to do it, and have everything set up for them to do it, but, when we stop by to check on them, they are doing something different, or just using a different method that will make the job take longer. Occasionally, we find them scrapping an item that was set aside for resale. And they can do an amazing amount of damage to equipment! One guy did $12,000 damage to one rental skid steer, while using it on a demolition site.

    Tom needs to use a 'star system' to discern between 1-star work versus 5-star work. They can just go around looking at homes for sale & make it a training activity. Even photographs, videos, and their own shop should provide a great training facility.

    There is a lot of reliance on personality testing. Maybe expanding the interview process where it is more one on one or getting another hire to ask the complex questions to the candidate will help give insight on the person you are taking on board. The whole time I kept hearing how much weight the caller was placing on the tests. He even tested himself and decided he was unhappy with the results. If the results are surprising, it might be an indicator that the tests are a soft science and not the absolute truth. Maybe like he said, "they are posers" is possibly accurate. Maybe these are people who know how to beat the system because if they are office people, they might have college degrees and in college it is all about passing the test.

    If you are getting all the losers of your trade (sorry to use that term, but I hope you know what I mean), then it could be one a few things. 1) Your brand is not good enough yet to attract the really good people and you take what resumes you do get and chose what seem to be the best. 2) You are not reading people very good in interviews. In that case, use a recruiter (head hunter). 3) Your systems are not well known. 4) You try to micromanage in a situation you should not. Micromanaging is ALOT OF WORK. Just manage results, that's it. If someone you hire missed trim work or drywall finishing, it's on him to figure it out. He gets to fix it, or take it up with the client. You just sit back and manage the money.

    The amount of people in the comments assuming hes not paying enough is a direct reflection of this country's lack of work ethic. Everyone wants something for nothing. In the trades, you earn your wage. You dont step into a high paying job without skill. You demonstrate your skill and negotiate your pay once you prove yourself.

    However, from what I can hear, it is maybe not the people that you are hiring that is the problem, it is most likely your hiring process, your expectations and your lack of commitment for providing training. Jumping on a new project or on a new field is a big commitment. If you cannot provide the training then don't hire.

    A few other factors: What’s he paying people? Because he might not be attracting the level of project manager he needs. Is the owner spending too much time using these evaluation resources before getting them in the field to see their expertise.

    I’m a construction recruiter. We see this all the time. Most of these small business owners suffer from expert blindness, and because they are experts, they don’t know how to interview and train people to work their way, hence him thinking that he’s hiring qualified people, and they are probably qualified, but they don’t think like he does and he doesn’t realize that, no one is going to think like him automatically. He’s an expert at building homes, not building teams. This problem is deeper than just the interviewing process, it goes down to the foundation of the owners concept of what the role is and how it should be done and how systems and processes work together systematically to make the business run properly. This guy is used to dynamic problem-solving, which is why he was qualified to start the business, but many personalities need structure, systems, and process, not to mention this guy probably has all sorts of expectations that he has never made clear to the people around him. He expects people to Divine his will from observing him. I am not at all trying to be harsh. This is super common, and there are some wonderful people who do wonderful work who suffer from this kind of expert blindness that keeps businesses in the same frustrating cycles.

    It’s also interesting that he refers to those personality assessments as “tests“. A true personality assessment is not a pass fail exercise. It’s designed to increase everyone’s awareness of the personality dynamics so they can be navigated well. To think of personalities in the binary is a major opportunity for improvement.

    After reading the comment section there’s a common thread between the business owner’s perception and the employee’s perception of the situation. People with an employee mentality are convinced that he can’t find and retain good people because he’s not paying them enough and/or he has unreasonably high expectations. This type of thinking indicates that someone has never hired a person and paid them out of their pocket. Once you do you will be singing a different tune. The business owners feel his pain and collectively know the difficulty of finding individuals with adaptive and emotional intelligence to complete the job to the owner’s and customer expectations.

    all construction employers want people with 5 years minimum experience, well when all the old experienced guys retired they'll be screwed if they aren't willing to teach younger unexperienced guys and give them a chance to learn and that's probably what's happening here, I bet they're lying and saying they have more experience than they actually do just to get hired.

    I'm a farmer, primarily hogs. So glad I don't have employees (my wife and friends help at times). When I was raising certified organic crops, I did hire people to weed the soybean fields, whatever the cultivator didn't get. Hired 2 highschool kids. Had to pick them up, and I think one after 1.5 hours either didn't feel well or didn't want to do it. But the thing that really got to me was we were each weeding a row. I look back, and one of them is holding a weed in their hand, and pulling the leaves off. That's worse than just sitting there! The sad part is, if they actually worked hard, I could've paid $25/hour with the value a weeding operation can provide. I was in my 20's and my back hurt so bad from weeding, I was using a cane in the field sometimes, but I was making money, lol.

    If I go through a hiring process that tries to Myers-Brigg test me, and genius test me, and all the other crap he said, I'm considering that to be red flags on the employer. I'm a good employee, but I would shy away from environments like that.

    Like they said he simply wants it for them more then they do. Firing a “good person” is hard however if they cannot do the work, they’ve got to go. It is a part of being a business owner and you need to work that muscle now because it will be even more difficult to fire a train wreck of a person because you “feel bad” for them.

    Project Management is one of those field that lot of experience and qualifications doesn't necessarily translate into being competent. I am a PMP and a PEng and I have been doing this work for the last decade. There is a lot of experience around the table, and while being the youngest, however I can provide better guidance than the project team.

    This is very bad. Do not do this. I worked at a company that did exactly this a standard practice. They would hire 3 people at a time, and then lay off 2 of them. Then repeat the process. That was their normal operations. It was horrific for morale. It was one of the worst morale places I've ever worked. The hatred of the company was thick enough to cut with a knife. It was in the air. You felt it walking into the room. It was horrible. Do not do this. If you are firing people consistently, change your system.     I wonder if he has misplaced expectations and is a bigger part of the problem. Is the pay commensurate with the skill and attitude he is expecting. Are his employees paid a bonus if the job is done fast but with no discrepancies. Its real easy to motivated when you're the owner and have the ability to reap more of the benefit from these jobs. He mentioned that when these new hires are with other people they get the green light, but not long after being around Tom they're not a good fit.

    jojo-Nope, not true. I have colleagues that pay well. Their employees are NOT bright but well paid. They can’t find smart people who can work well alone without being micromanaged. I get his issue very well. Accept the fact that more people are lazy these days and have no desire to learn. It’s a problem in every field. And common sense is no longer common.

    If you aren't spotting the technical problems during their training then you aren't doing the training right. Assessment is a core part of training. You should be showing them how to do it a couple of times and then stepping back and letting them do it and see how they do. If you aren't seeing that they can't do it during the training then I'm guessing they are spending most of the training watching you rather than doing it themselves with you watching them. You also have to accept that people aren't going to know everything when they start. You have to train them. He said there is no-one out there with experience doing what he's doing. Of course there isn't. You have to hire inexperienced people and train them. You can't just fire them after a few weeks because they don't already know it all.

    sounds like he's doing more personality hires and then getting annoyed when they do not know the technical stuff for the job. Plus, I would bet there's communication issues in that office too. He mentioned an employee calling others instead of him for questions so that just proves he's not approachable and they are scared to do something wrong. No one knows that kind of detail about your business after 6 weeks being hired off the street. If you are hiring for the personality/IQ testing, then you need to have the right training program in place to teach them the technical parts of the job exactly how you want it done. Unicorn hires (great people out of the gate) are rare so don't expect to find one so easily.

    Dave hit this on the head . This guy is saying they don’t know construction but in fact it’s a quality control issue where he’s not communicated with o them how he wants certain things done . He’s putting that under a category of knowledge but of these are people that are working just fine in other companies it sounds s lot more like they need to be shown his specific preferences and standards . Unfortunately as they tried to get to that this other host jumped back in to all this personality assessment stuff

    Why would somebody that has 6 employees put employees through that? I would walk out. All those tests for a construction job? I took those as an RN at a company and almost didn’t expect the job because of that silliness.

    I have a family member in the home renovation business who says the exact same thing. Its virtually impossible to hire good help these days. I'm not sure this guy is doing anything wrong. There is a serious lack of talent in the business.

    The owner is the problem. He's excited to hire more people but doesn't get to the point in the interview. Don't worry so much about their personalities unless their toxic or disgruntled. People aren't puppets

    Guy is all worried about your personality doing all sorts of fancy tests ... then Dave asks him a simple question about Myers Briggs and he does even know what it is. As everyone is pointing out HE is the problem, he is all worried about personality, if you are building custom homes you want HIGHLY SKILLED TRADESMAN that is just looking to get out of wrecking his body, a 35-45 year old guy that knows his stuff and isn't a jerk and has a decent head on his shoulders, you can teach PM skills in a couple months (although it will take a few years before you can maximize $$ and time correctly) and someone can hold your hand with spreadsheets but if you don't know construction I can't teach you in a month or two. Maybe even restructure the company so you have a Construction Supervisor and a PM and they can work several projects as a team instead of one guy doing both, they are different skills.

    I experience this same thing and I am in a completely different field than this guy. They seem great on paper, they start off well during training and then when it’s their turn to work alone or make decisions they start to behave like they were not trained at all. Maybe the problem is the owner / boss but I’ve noticed that the quality of workers in general is in decline, they just don’t care and when you try and address this issues they say they forgot or didn’t know. Just a bunch of lame excuses from what I have seen.

    There is no one out there - lol - have you ever heard of training? Like hire some folks as Associates train them for a year, half will fall off and the other half will be rock stars who will get promoted. I'm sick of business owners wanted to be handed folks who are rock stars with tons of experience. If they are rock stars with tons of experience, why would the last place let them go?
