Native Propel Drive Gear Oil Conversion - Florida Fish Hunter

DISCLAIMER: I'm not promoting that you go out and do this conversion on your propel drive unit (you may void your warranty...), I am strictly sharing how I went about completing this task for those who may be contemplating or have thought of doing the same. The choice is strictly yours and yours alone...
Since purchasing my used Native Slayer Propel 10 a few months ago, I finally got around to performing my first inspection of the propel gear drive assemblies. I noticed that most of the lithium grease had flung off the contact areas of the gears where it is most needed - not good... I studied the parts breakdown of the propel drive unit online and also watched a maintenance video and disassembly video produced by Native Watercraft. When compared to a lower unit on an outboard motor or even a differential on a car, I saw no reason that the propel gear drives could not be in a constant gear oil bath as well. With this thinking in mind I chose to convert my drive to use a synthetic gear oil in the gear drive chambers and show how I went about accomplishing this task.
The propel drive gears basically operates at a slow speed. Oils operating at this speed will not generally be subjected to overheating as a result of churning or internal heat build up from friction. Oil shear, the breakdown of the molecular structure of the oil, and air entrainment, both conditions that reduce the effectiveness of an oil, will normally not occur at the lower speeds. With this scenario the performance of the oil will be very predictable.
If your Propel drive is exposed to a variety of different temperatures then a synthetic grade of gear oil should definitely be considered and is highly recommended as the viscosity will not change as much over a larger temperature range.
After this conversion I may perform routine inspections on the propel drive gear assemblies and will report back only if any failures occur but I highly doubt that this will be the case.

    I just bought a used Titan (2 years old) that has had this mod done. I'm also replacing the bearings and seals in the lower unit. I'm not sure what caused them to fail but failed they are. I will be cleaning all the gear oil out and replacing it with the manufacturers recommended lubricant. Its actually quite a mess - the old lube wasn't cleaned out as with this video and has created big clumps and globs of goo inside the housings. Stick with the recommendations folks. I'm not sure what you really get with this conversion in the first place.

    You have to take into consideration that you purchased a used drive and I'll assume that you may not know its history. The previous owner may have done this mod way late in the game when possibly hearing or feeling issues with the drive and resorted to doing this mod in hopes of saving it. Regardless, there is nothing wrong with following the manufacturers maintenance recommendations as it is a personal choice to do this mod. Both my drives were fairly new with absolutely no issues when I did this mod over five years ago and they are still going strong to this day. 😊👍

    This reminds me of the old Hunter, made in USA ceiling fans. The bearings floated in oil, housed over a tray that you could check and top the oil off. Those bearings would NEVER wear out. Thank you for this excellent tutorial, as soon as my pedal drive is out of warranty I will be doing this.

    I have done this same swap. I haven't had any issues and it's way smoother. There has been some debate in online forums and Facebook about warranty issues. Doing this DOES void your warranty. However, that is a risk I am willing to take as the stock "teflon" grease is garbage.

    Great how 2!! No different than the lower unit on an Outboard!! As long as the Upper & Lower seals do knot leak causing water intrusion you should be fine 4 quite a while. I get 2 years on my Outboard lower unit using a special OMC product....If you have water intrusion the oil will turn a light creamy color....Thanks 4 sharing....

    Thanks Wes! Yes you are correct, water intrusion is not your friend in this scenario. At the slow bicycle speeds that these drives operate under I would expect that the gear drives will wear out before the oil would need to be changed lol 😀

    Maybe I did something wrong i just did it last night and it actually seems louder and a little stiffer...I guess because the gears are surrounded now...it was just free air and grease.

    Well, I did the oil almost two years ago. I just drained it, and will go back to using grease. The oil obviously lubricates fine, but…..1) it adds weight to the vessel which to me is always a huge negative 2) it actually adds noticeable resistance to the pedaling motion. So, the grease is back giving me a faster, and lighter boat. The oil bath was not even a little smoother. Any decent grease would work. This is not a high heat friction situation. It’s not a motorcycle shaft drive scenario. It’s about as low key as it gets, maybe like a door hinge.

    @@FFHTV I made a correction on my original statement and edited my comment. The warranty will actually be voided. There was miscommunication between a prostaff member and another kayaker and I interpreted it incorrectly. The prostaff member acknowledged this and corrected what he intended to say.

    We have been working on the very same thing, but I think we are a bit ahead of you. We have not released it yet because its still in the testing phase. (We might still upload it, so please don't think we stole the idea from you!) We have planned to test it all summer and post the results when its gets slow so people will have something to watch off-season. I think you will find a couple of very important things we discovered along the way: 1) The oil will leak from the top chamber down the shaft slowly into the bottom chamber and you will have to top the oil off once in a while. 2) Its a good idea NOT to fill it 100% to leave a bit of air in there so it doesn't expand and pop the seals. This hasn't happened, but with the weather so hot, we just wanted to be safe. After all, the oil only has to cover the gears, not everything. 3) My personal recommendation is to never use red Loctite, ONLY blue. If you get a seal with the red, you'll have to heat it off the remove it! I noticed it was already there when you pulled the screw out, so they should have known better too! 4) If there is a leak you'll be able to tell instantly on the water, oil leaves an unmistakable mark on the surface. 5) There's more, but that's the most important stuff. We will be testing ours for the rest of the summer and hopefully have good results to share! Good luck! Oh, where did you get that cool spanner wrench? I have broken 2 cheap Harbor Freight ones already because I don't want o pay Native's outrageous fortune for theirs! I'd like to buy one like you have!

    Thanks for the comment and input! I was looking for videos from others who had already done this but was surprised to find that there was nothing out there... I wanted to see if there was anything I would need to know of in advance because there is always something to catch while watching someone elses attempt at doing things so with that said I'll be looking forward to watching your video so upload and share what you have when you're ready as I'm sure inquiring minds want to see. If you can imagine having been a heavy jet aircraft mechanic for 30+ years none of this is really new to me but I always proceed forward with curiosity and an open mind. The seal with the red that you mentioned is not red loctite but a medium strength anaerobic sealant with ptfe that is normally used on tapered pipe threads that will resist leakage and loosening from vibration. Red loctite is designed for a more permanent bond of locking and sealing threaded fasteners but you are right in regards to using blue loctite when required which is a medium bond strength that allows fasteners to be removed or dissembled with hand tools. The spanner wrench you asked about in the video is homemade using a router wrench I had laying around which can be easily replicated using any style open end wrench of the right size.

    You are correct, there aren't any videos out there on this subject. I've read forums and boards where several people claim they've done it, but yet offer no proof. I guess that's why we had to at least attempt it. At worst I figured everything can be replaced, but it would be a very expensive failure! We should be testing it right now, but the weather's been ridiculously hot! Plus we seem to have a bad bearing in the cartridge (this was going on before any of this and probably should have been changed first, but it was sort of a rush to get it done. Since your video came out, we have time to play now) and it seems as if we are grounded for a while. Great idea on that spanner wrench and saves a ton of money!!! How did you get the pins the right side or stay in?

    Yup, summer time is definitely here... In Florida it's insanely hot right now especially in the afternoon hours. Concerning the wrench, those are not pins. I drilled and tapped for 10-32 machine screws which allows you to adjust for the exposed length.

    I recently purchased a Native Slayer 13, and before taking it out on the water I wanted to inspect the gears. To my surprise, the previous owner (1 or 2) had done this conversion. My question is, how has this turned out for you others? Do you still recommend this conversion based on your experience? The oil in my drive seems OK but now I am wondering how often should I do an oil change. I will change out oil being that I recently purchased the kayak but before I do so, I would like to know if I should convert back to grease (if that's even an option). Also, my other concern is regarding water infiltration, not by seal failure, but rather condensation. Have you seen any of this occurring? Thank you.

    Thanks! The tool is a router wrench I had laying around where I drilled and tapped for a 10-32 machine screw on each of the wrench ears so that I can use it as a spanner wrench. 😊👍

    Super awesome! I own an identical pedal drive, except by the small threaded bit to lubricate the unit.... do you think that would works if I fill the entire unit from the bottom chamber, by holding it upside down?! Thanks Sir!

    Yep, I realized that the chambers are independent. But I did on the top one the same as the bottom one and worked out pretty good. It feels "more tightly adjusted" and it seems I can pedal faster now....

    Very interested to know what the base oil viscosity is in the OEM grease . I would of thought with the gears being splash lubricated a 220 cSt gear oil would of been a better option given the boundary film thickness required. Have you had any seal leakage? Is the synthetic gear oil compatible with the internal seals of the propel unit ?maybe this is why warranty is voided....too many unknowns and too many seal compatibility issues with different oil additive packs

    I'm not sure what 220 cst gear oil is but I'm really happy with the choice of gear oil that I made. The gears are not what one would call 'splash lubricated' as they are always sitting in a oil bath. As far as gear oil compatibility with the seals, all I can say is that I have never had a leak to this date. I would say If you have any doubts about doing a mod like this then I would not recommend it.

    This is brilliant. I bought a 2016 FX 13 that had been sitting in a dealer showroom for 2 years( so I got a great deal on it) a few months ago and got NW to trade out the 2016 drive on it for a 2018 version. The 2016 drive made a grinding noise that was loud compared to the newer version. With your conversion did you notice a change in the noise from the unit?

    1. Does it feel smoother to peddle? 2. With adding the oil, will it affect the O-ring? 3. Why did you choose that particular motor oil vs. maybe a more environmentally safer oil? 4. When you filled the upper chamber with oil, I am assuming that it also traveled down the crankshaft into the lower chamber? I'm looking forward to the follow up video of this.

    @@robbiehampton6450 For me when I did this conversion, I couldn't tell a difference while bench testing it, but as soon as I hit the water it's night and day difference. It should not affect the o-rings, but, as with all things being tried for the first time, it's un-known, and we're experimenting. The valvoline syntech gear oil is good stuff, I use it in my trucks (which experience much higher pressures and use) and have never had a problem. You want to use gear oil as these are unpressurized systems and the hypoid gear oil sticks to the surface better (though, the gears are fully submerged now.) Can't comment on #4 yet as I haven't checked the levels in the upper chamber yet. It definitely doesn't leak quickly because the level didn't drop while I was filling it up.

    Hello, I’m about to do this to my drive and was watching your video. I have one question. On the bottoms unit, you mentioned you filled it just past full, since there is no fill line, what did you gauge it on? Thank you and great video.

    Hi Luis and thanks! My drive was sitting on a table which put the lower unit on an angle so I filled it with grease just past the threads. Once you insert the lower gear assembly it will displace the grease in the housing thereby completely surrounding the lower gear assembly with grease without overflowing out when reassembling. If you fill it to the top of the threads you will have a lot of grease overflowing out of the chamber when you insert the lower unit. I hope that explanation makes sense to you.     So I bought a used 2013, and I did this conversion it started leaking oil from where the crank immediately when I started moving the pedals. I drained the oil from the top it is clean but what is coming out on the crank is brown. Any ideas on what I should do?

    Hi Christopher. I have not made a follow up video yet as my original plan was always that if I did not encounter any problems with my drive after doing the conversion then I would only document a visual inspection after a year has passed which in this case would be after July of this year.

    Nothing to report. I don't plan on inspecting the gears anytime soon since I don't see any signs of external oil leakage and the drive is running silky smooth.

    How much oil should i fill in the upper part? Does the oil later completely drip down to the lower assembly?

    I fill it just like shown in the video until it runs out the fill hole. Once it stops dripping out, recap the fill hole. Sadly I don't have a answer for you about dripping to the lower assembly as I have had no reason to mess with or disassemble my drive since filling with oil which was roughly about a year and a half ago.

    I have a 2016 12.5 foot slayer propel and have never messed with opening to grease. Have noticed in the last 5 trips as it's a little noisier than normal so I'm going to do the conversion like you did. 1. What exact gear oil brand and weight would you recommend on a 2016 propel ?     1. You only put in the Oil on one side inside the peddle end. I suspect it spreads to the other side also unlike having to do BOTH sides to the gears when using grease ? 2. Can one "purchase" a net holder like the one you 3 D printed ?

    @@FFHTV I just took a SLayer Max home. The shop I tested it out at had a few left in their warehouse. I spoke with the tech and he said he did the same thing to his drive and it works great as well. Looks like I'll launch in the a.m. to see how seaworthy she is in Tampa Bay. Thanks for the videos.

    Ok i have 2 questions; 1- why didn’t you show how you removed the lithium grease? 2- how do you keep cool down in florida with arms that hairy? Lol.

    Answer 1: As I stated in the video - I did not remove the lithium grease ( kzread.info/dash/bejne/Z52MyKqSYM3Tj6Q.html ) Answer 2: I'm blessed to have hairy arms as it is a natural shade for them in the Florida sun so I'm always feeling cool 😊👍

    @@danrodbell3513 The verdict for me is that the drive has been perfect in every way possible! As soon as the warranty is up on my second drive it too will be receiving the gear oil conversion treatment as well. 😊👍

    So no need to clean off existing Teflon grease? Native uses a fluorinated Teflon grease which is made for bicycles.

    No, it's not a concern... It's been over two years now and I have had absolutely no issues with my drive and is as smooth running and quiet as the day I first performed this mod.

    I just got a used titan that basically just sat. He bought it in early 2018 and said it was a left over model. Assuming it's an earlier propel drive. That being said warranty is not a concern. Would you recommend this still after some time? Any tips after a year or so of use? Thanks and great mod

    Hi Mike and thanks! Yes I absolutely recommend it. Tips for after a year... None at this time as I have reached the one year mark myself. My drive hasn't leaked any oil that I can see (I do a thorough external visual inspection after every use) and is still as quiet as the first day I did the mod. 😊👍

    Hi Floridafishhunter. I have this drive unit in my propel 10 and was planning on servicing this winter and stumbled on your solution. Mine has always made that gear on gear sound and i have always wished it was quieter. This seems like a viable solution. Can you detect any added resistance while peddling the longer distances? As in 8 to 10 hrs on the water?? Seems there could be added resistance that could be realized compared to a coat of grease with all day padding. I'm sure it quiets that drive right down tho.. Jim.

    Hey Jim! I can honestly not tell you that I do not feel any difference in resistance while operating the drive and yes the drive is now very quiet. Hearing the gear sound is not a good thing. That grease Native uses for lubrication easily gets slung off the drive gears. Insufficient lubrication will eventually cause premature wear between the drive gears leading to excessive play and/or worst yet the possibility of broken teeth on the gears. This may never be a issue for the propel kayaks that barely get used but for those that are under heavy use the issues that I just mentioned can become a real world possibility unless (option A) a monthly or very periodic maintenance lubrication schedule is performed on the drive unit or (option B) go with the gear oil mod and be done with the majority of the maintenance... 😊

    I'm going to assume that you meant "price" for the "pedal drive system"... For pricing of the pedal drive you would have to contact Native Watercraft ( nativewatercraft.com/product-inquiry-form ) or your local Native Watercraft dealer ( nativewatercraft.com/dealer ).

    It's a router wrench I had laying around where I drilled and tapped for a small screw on each of the wrench ears so that I can use it as a spanner wrench.

    Thanks buddy I appreciate the comment! The drive has held up great. I just don't have anything negative to say about doing this mod - absolutely no complaints or issues. I know most would like to do this mod but hold off because they worry about losing their warranty if they had to send the drive back in to native for some reason and I totally understand that but if the two year warranty has expired or a person purchased the kayak used (warranty is only to the original purchaser so now there is no warranty) then there is really no reason not to give it a go. To this date I have not encountered anyone that has actually done this mod who has had anything negative to say about it.

    Yes, you have to remove the cartridge as you cannot fill the lower cavity via the upper assembly.

    What about top chamber dropping oil down to lower chamber and starve the top. I was thinking of just adding to the bottom and leave the top pack with grease. Have you open and look at it. How often you add oil to top chamber.

    not really seeing the value/ advantage of this conversion over a topical re application of grease every season at the most. doesn't likely reduce friction, effort, or increase necessary lubrication.

    You would have to do some research on the subject of oil vs grease in gear boxes in order to come to a conclusion on whether there is a value or advantage to this conversion. The enduring oil vs grease debate has been around for decades when it comes to machinery and gearboxes. Both sides have compelling arguments as to why one is better over the other. With that said, all I can say is that I did my own research on this subject and chose the oil over grease to lubricate my drive and believe this is the right personal choice for me. 😊

    floridafishhunter wouldn't you be creating more friction based on having to move the fluid around in the gearcase without the necessity to dissipate heat which I believe is the primary purpose of using oil instead of grease on gears? I suppose it could serve as a sound/ vibration dampener, or might possibly even amplify them especially underwater.
