The best way I can think of it is he's actually using Armament previously and its evolution, but realises through it all the its "too shallow", meaning probably it is plenty powerful enough, but against Kaido that simply won't work. It will hurt, but barely skin deep. Then he noticed all the times of when the Conqueror's being used as a coating, like Zoro's Ashura or many of Kaido's stronger moves (Ragnaraku, etc.). By then he understood it immediately since he already got the basics done, it's just that he was just using Armament before, and didn't think that it was possible to use Conquerors the same way as well.
