Kubota BX25 differential lock fail and repair This is the BAD news.

Be sure to check out the apparent cause, "Binding Shift Fork" videos.
Doing the repair myself allows me to inspect the internal engineering of this tractor. It also allows me to clean up dirt, rust and lubricate.
While the machine is disassembled, doing preventive maintenance makes sense, and would cost a bundle at a shop.

    Mine quit working a few weeks ago. Then yesterday somthing im assuming one of those pins pushed through the bottom of the rearend housing. The hole is about the size of a pencil. And of course all my fluid came out. So im watching your vidoes to help get mine apart.

    One other person actually had the pins shear in half, so it is easy for them to drop out to get mangled by moving parts. Mine sheared clean with the plate and therefore lucky for me, they were trapped. If I can help at all, I will do my best. I may have to re-watch my videos to help remember some stuff. LOL

    I'm having trouble removing the differential gear set, am I missing something? You don't have a video of you pulling it apart, is there something locking it to the other axle or is it just stubborn to pull?

    I am uploading four more videos. I didn't realize what I had not posted, so thanks for your inquiry. Before you can pull out the differential gear set, you must remove the external differential-lock arm. It took me hours and an air chisel with a blunt nose to finally drive the arm off the shaft.

    ya472 I know exactly what your talking about..... to pull my transaxle, there was a bolt that would not come out because that lever was blocking it.... I finally got so aggravated with it, I cut the tab off with the intent to weld it back on when I put it all back together! Thanks for your help!

    Just wanted to say thanks again for the help, I have everything apart, just waiting on parts to come in, ended up getting an entire differential assembly with the case, and the differential lock. I was able to fix the shifter fork assembly by sanding it down so that it could move freely. But the case took a beating from the broken pins, and I didn't want to risk it with the differential gears. Thanks again

    Thank you Mr Mikes. Yes, I also bought a carrier, the spider gears and differential lock collar with pins. I do not want to be taking it apart again, and that is why I also installed an adjustable differential pedal stop. It is not the engagement that screws up this system, it is the because the fork will not cleanly and immediately release, because of the shaft and arm interference, as I stated in my videos.

    Be sure to check out my binding differential lock shift fork, the most likely cause of this failure, the failure to disengage quickly. When having your repair done, be sure to radius the inside of the shift fork slots, where the metal splays and causes interference and drag with the shaft.

    That SUCKS ! Do you have any idea why, or how it failed ? I really suggest you do a few modifications if(when) you have it repaired. Will you attempt a repair yourself, or use a shop? I would appreciate knowing how things go.

    Hi, I might have rushed to conclusions. I was under the assumption that the difflock failed, but I should see if the gears inside the front axle are ok, but I will let you know how it goes. I have to get somebody over who has a camera on a flexible shaft to see inside the axle. Thank you so much for your videos and for your kind answer.

    If you got access to a decent machine shop. Most probably they can repair the parts or at least most of them. Worth checking in your area. Cheers

    Dude this just happened to me. My mechanic estimates a bill of $2000.00 to $3700.00 before he is done. Use your differential lock less? or never! anyone want to get together as a group and go after Kubota for Not covering this in the Warrantee. This is crazy the tractor is one year old.

    A scary issue can happen if any broken bits find their way into your gear set and shatter the housing. Another issue I worry about, the repair parts are the same as the originals, so failure is likely to happen again. Kubota staff adamantly suggested the damage was the result of operator abuse. This is why I posted all my videos, because it is an ENGINEERING problem.

WOW, crazy wear damage.... now that you will know how it works, I am sure when you put her together, you will understand how important it is to enagage and FULLY disengage this silly system. Can't wait to see your case damage. Can it be welded or maybe JB Weld? I will post your video to the BX Forum.

    The Kubota BX series is totally garbage. Do not buy! My 2019 Kubota BX 23S with backhoe will cost me more than $12,000 fixing everything from a total differential rebuild to a failed hydraulic oil cooler and all other systems have totally failed multiple times including four wheel drive. Less than 200 hours on it too. Only buy one if you like outrageously expensive parts, lots of down time, and BMW like maintenance problems, this is the trash for you. These problems are common, and no parts are readily available. Do not buy a Kubota BX series tractor. I've had better Craftsman crap. It should be a warranty issue, but the dealers didn't want as warranty work because they "don't make any money on warranty work." Which is their exact quote. Again. It's garbage that will cost you double in the long run and probably need antianxiety medication to get through it.

    I agree and I disagree. I do not know how you operate your BX, or if you do. I have POSTED all the issues I have had with my BX25, but to be fair, I have worked it heavily for 2700 hours. The double diff-lock failure is now hopefully a thing of the past, the FEL has held up after my welding repair and I was able to 'straighten' my dipperstick arm. However, I have dug out stumps that were almost as heavy as the BX and dug and moved 2000 pound boulders. So, there is no way I can say this BX is crap, because for its weight, it does amazing tasks. I almost never run the engine above 2200rpm, except for the occasional PTO needs. I have seen in the BX Facebook Forums, many operators who crank the engine to maximum rpm and dive into muck without first engaging the 4x4 or the diff-lock. In my opinion, my BX outperforms its weight class. I have also noticed many heavy-duty equipment operators complain because they can't make a 'toy tractor' perform like the machinery they abuse. I am not saying this applies to more than a few individuals, but I also have had run-ins with Kubota 'mechanics' or wanna-be mechanics, who do NOT know how to use the BX. I will not 'upgrade' from my BX25 to a BX23s, because Kubota has not fixed the real issues yet. I would not even take a straight across swap for a new 'machine'. But again, I do not know why your machine failed. I do know, the front axle oil is commonly low to empty on delivery, so it is essential to go over the entire machine and inspect for loose parts, fittings, and check all hoses, belts, fluids frequently, especially for the first 500 hours. Granted, the BX is not bullet-proof, but for ONLY $25,000, it is a bargain. I paid $13,500 for my BX with 200 hours on it ten years ago, and if you divide the hours into the original cost, it works out to about $5 / hour. And, I can probably sell my BX25 for the same $13,500. My BX is still a little monster, with the Original Battery in it.
