Kubota BX FAIL, 12mm pin, Diff-Lock Modification

This 40 minute video details the process of modifying the BX (and some B) differential locks, by increasing the locking pins size from stock 10mm to a robust 12mm.
The first failure occurred at 1500 hours of use on a BX25, and a second time on stock Kubota parts, at 2540 hours.

    I want to thank you for all the trouble you've went through to make this video. It will help immensely if someone has to deal with this same issue. You've put up with a lot of negativity over this modification from several people, but none of them have tried helping, rather they just spew out negative remarks . You sure didn't have to do this video for yourself, but you did it to help. I think this is a definite good mod. Hope I never have to perform it on my BX, but if I do, you've already laid it all out. Thank you!

    I finally got her running again today, as I needed a grave for a passed pet, and compost pile is overdue for fall turning. Nice to be back in the saddle again. :-)

    @@dngendron A fastener business called Fastenal. They are called hardened dowel pins. 12mm x 34mm or 30mm.

    Thank you. Me too. :-) My next project is to fix my dipperstick on the backhoe. I bent it trying to push stumps. The arm with the bucket attached should be straight, but curves 6" toward the tractor. :-o

    Yes I got one right now did the same thank all I use my diff lock for is back dragging to go straight 200 hours

    I do not understand, You have a diff-lock failure, with only 200 hours and you just use it for back dragging? If that is true, I am thinking you are applying the diff-lock incorrectly? Most dealers and the manual is NOT clear how the diff-lock should be engaged, and worse, that it immediately needs to disengage, after use.

    When I got my BX to avoid having this failure issue I fixed it so the diff lock pedal will not go down ! So no one else that got on my BX or even myself will even try to engage it. Have a Blessed Day

    That solution is so unfortunate. I use my BX25 extensively, and wish Kubota would supply an upgraded set of parts when the factory units fail. So far, in my knowledge, they don't.

    thanks or sharing. Why did you use the concrete bit with carbide over a HSS drill bit. Would the HSS bit not work in this metal?

    The gear is case hardened and that is tougher than HSS. I don't have the resources to remove and case harden the metal again. In fact, the carbide wore down, reduced diameter, so sharpened a second bit. I think one can buy carbide bits, but very pricey comparted to this method. The concrete drill bits are built very sturdy.

    Do you know if those two o-rings can be replaced without taking everything apart? Mine is leaking around that shaft

    You are talking about the diff-lock shaft. On my tractor, getting the arm off the shaft was nearly impossible, as it was almost an interference fit, then rusted. If you get the arm off, using a pick or similar, you should be able to get the two o-rings out. Be sure to drain your hydraulic fluid first, as this is the bottom of the holding tank. These will be METRIC o-rings, so be sure either to get some from the dealer first, or once you get them out, they can be measured for size and ordered through an auto-parts store. (suggestion)

    Off the top of my head, I do not remember the length of the pins, but it is mentioned in the video, and maybe in the description?

    Great video and well explained. I have one question on a grey area. The 12mm pin install. How did you install them into the existing engagement ring? Obviously you drilled larger holes. Are the new "larger pins" welded or pressed in? Again this is a brilliant upgrade mod if I must say!

    I took the pins to a local shop, where they heated the pins because they were case hardened, and heated the ring before welding, then buried it in sand for 24 hours for a very slow cool down.

    It is something I had considered, but a few things would have to come together in a plan. First I would need a supply of old parts to modify, or the housing and collar would have to be purchased new. Secondly, I really do not have a good shop for machining, though anything is achievable, but lastly the new pins would need to be welded in place, and i would have to establish a shop and cost. Basically, I posted the information so someone who is more motivated, might do it, if individuals can not. Because I was able to do this, I assume many mechanics or machinist could also. Thanks for asking, as I might consider it in the future, depending on the inquiries. I do have a good case and collar for conversion right now, as well as a new set. hmmmmmm LOL

    Great question. When I reassembled the axle housing to the main HST body, the issue never presented itself. I did not disassemble the brake clutch pack, so maybe I just got lucky. This is an issue for you?

    @@ya472 I had a bit of an issue lining everything up but the case half and brake clutch seem to line up and go back together. I feel like if it didn’t the case wouldn’t mate back up correctly. My question is the brake lever moves freely. I push it to the forward position and the wheels don’t lock or drag. So I don’t know if I’m putting an enough pressure on the lever or not. Or I don’t understand how the brake works

    I ordered them through Fastenal. (Canada) Apparently they are more common to acquire in USA, because mine had to be shipped up.

    The pins are case hardened, so it is best to take the pins and backing plate to a professional shop that understands heat treating. (annealing)

    @@ya472 I thought kubota said to engage the diff lock only when traveling straight. I am usually stuck when I use the diff lock.

    @@marcw1867 Yeah, Someone at Kubota wasn't a good communicator. First of all, engaging the diff-lock should be done BEFORE you get stuck. Secondly, what Kubota MEANS, do NOT engage the diff-lock when Making a turn, or have it engaged when trying to make a turn, which is true when pulling a cultivator or similar 'dragging' (grading blade) equipment. I believe if you watched the video, the mechanics make sense to gradually turn while engaging the diff-lock, or only apply enough throttle to make one tire spin GENTLY, until the pins drop into place. These are my suggestions. 2700 hours on BX25.

    @@ya472 if i get stuck i make sure to not engage drive, depress posi lock if it doesnt engage i tap the hydro pedal then release it then engage lock. That way tgere is less a chance of breaking pins. Also keep power under half.

    My guess is the pins were designed to be like shear pins, and now something else will become the failure point.

    The problem with guessing, it doesn't involve engineering. 😞 Good luck with spending $4,000+ to replace your shear pins.

    Only $4,000 if you do not fracture the case and damage other internal gears, etc. LOL. Which people have experienced, when their 'shear pins' failed. (Guessing is not 'experience'.)

    Awesome, smooth, quick in-and-out, and of course it is still new, where the stock diff-locks failed after 1500 and 1000 hours respectively, they were also temperamental.

    @@ya472 good job. My bx 1500 goin into shop soon. Mid pto wont engage mower. When i put it in mid and rear pto position only rear pto turns, in mid position= nothing and when i try to engage rear only it grinds. Brakes seem to b stuck it wont travel in high gear only low. Wish i knew issue. Just had shoulder sergery so cant wrench on it.

    @@organicvids Those issues sound expensive.. good luck with that. I seldom use pto, maybe six or seven times for bush cutter and post hole auger. Are you the only operator of your 1500, or maybe someone was rough with it?

    @@ya472 just bought it with this problem. Got good deal. Nothing used in my area, kubota backordered on new so used ones selling at close to new prices.
