Here are the details on Harvard Business School's paper about BTS. The paper is a part of a class in Harvard that studies successful business models and how to replicate that success. This was fully funded by Harvard. Aside from existing research, the writers interviewed Big Hit management.
As a part of my effort to respect the researcher, I tried my best to not give a commentary and just present the paper as it is. But since the purpose of the paper is to encourage discussion, please feel free to give your own feedback.
I also request for the haters to refrain from making comments that is not progressive. The intention is to discuss about the management style of Big Hit. Please take your hate somewhere else.
Here you go. Hope you learn something.

It was only a year ago that BTS caught my eye not because of their music but on how this group from a small nearly bankrupt company made it big. I admire on how they put to use human resources key concepts on honing talents that unleash each talents full potential under a great leadership. Visionary Bang PD with a collaborative team made their journey together with BTS legendary.

The business models that BIG HIT Entertainment used for BTS can be replicated to the other groups/talents of the company but it doesn't mean it will have the same amount of impact like of the BTS. BTS as individuals and as a group are very unique and so organic. Their success measured their struggles and it resulted to a very positive effect in terms of their attitudes and personalities. That's how I came to love them.💜💜💜💜💜💜💜 P. S. Thanks for sharing... Greatly appreciated. ❤️

Wow!! I did my bachelors in Business Administration back in 2016... even though I specialised in Human Resource, I can understand so much of it. I am an army but I clicked on the video because of it’s business school background.. it actually brought so much back to me from my education point of view.. I actually understand so much of it and can see how bighit used a smart approach.. even though it has an entertainment background but I can say this will go down in history of business education.. we were taught case studies about Netflix, Lego, nintendo etc and how they were all once near to bankruptcy but changed their methods to become “legendary “ what we learned through that was more useful than anything else.. I must say BTS and bighit will be another amazing casestudy for future business students.. I wish I was still in uni so I could have done my research paper on bts as well 😭

Oh, so do I! they can never satisfy the market that way and it is essential (foe me) that they stay close to their roots and the heritage of the Korean language. And I don't understand more than half a dozen words of Korean ... but one of them IS hajima!

Don’t worry, Kpop groups usually do that to get big globally. BTS is already there and they don’t need to. BigHit and BTS wouldn’t do that just for profit unless they are desperate. I will support BTS and BigHit for as long as I can.

I'm studying design, but one of my classes is marketing and when I started with marketing classes in my fourth year I started to truly think how BTS marketing is. Well I'm not that bright but I ty my best to understand some concepts. still one of the things that my professor repeats every time is the concept of experience, and bighit I think is doing a good job by selling experience like the pop up store, I live in Bolivia but when the new about the pop up store of BTS appearing in Mexico I just wanted to book a flight for Mexico to go there and when I saw the store through photos it was really beautiful designed, it was meant to be for the fans and the enjoyment of the costumer that is one of the main priorities. Also one thing that BigHit does well is understanding the costumer, the social media plan must be a very well planed thing and a lot of things more so yeah Nice done bighit you worked hard and achieved success

Thank you for this summary. I had been considering getting this paper myself but realised that it would be heavily business focused and perhaps too academic for me to invest my time, so have been hesitating. Your summary has helped me enormously - I now feel that I don't need to explore the paper further, but value your precis. You have pulled out the main points I would expect it to have covered, but these have included details I was not aware of before. For example, I had known they had effectively had a 'retreat' to consider how to make it work, and changed their strategy - I did not know the timeline, or the significant changes that they applied. I always had a sense that BigHit were at the same time different from other agencies, and also extremely astute and competitive profit seekers, and it was interesting to get a very tiny glimpse of how that actually can operate in that very competitive market. That whole commercial world is for most of us very mysterious and unfathomable (well, to me, anyway) - it's fascinating to look at it from this slightly different perspective.

That 'pivot' (research, workshop, revision of business strategy) was monumental to Big Hit. If that had not happened, BTS wouldn't be what it is now. that essentially developed the business model and principle they have now. They have art immersion training, which I failed to mention in the video, to help their artists determine the kind of artists they want to be. The 'education' of their artists lead BTS to view kpop beyond music but its totality as an art. Several times, Suga said kpop (for them, at least) it's not just about music and performances. it's a culture. I am tempted to just give everyone a copy of the paper but I came from a family of educators and I know how much it means to them for their studies to be respected. I might be ostracized in family gatherings if I disrespect the academe. LOL

@@AsianEntertainmentandCulture ... Oh I love that they had immersive art experience and I love Suga's description of KPop as not simply a musical genre but as a holistic cultural experience. If you watch any of their live shows, you can see it. I am not sure that western media (or, perhaps, audiences who have become used to music as aural wallpaper) could understand this, but I absolutely get it!

this is really insightful ...... as an oldschool kpop fan who have been following bts from their first stage I just want to say something.... a very interesting fact that every video or analysis about bts have forgotten is that their name actually brings them luck.... I still remember when they started becoming slightly well known kpop fans in general would comment on literally any popular video with the title bts( behind the scene) on youtube saying "anyone else think about BTS the korean band and stuff about them in general" and since kpop community ia huge that was a really helpful move unknowingly for bts, one example is when niga higa one of the most popular youtubers back then uploaded any behind the scene video of his content he would titled it bts and fans always commented about bts the kpop group so he started sharing about that one day and the response was even greater than he thought so he began to mention bts more and more and include them in his joke or sonething and the more re realize the good feedback he one day decided to create a fake kpop band he and his crew kinda replicate bts like literally ......... soooo what I am saying is though this may not be a big reason of their success but I can tell you guys that it atleast contributed a little bit to the many many factors that brought them to fame so I feel like its a lucky name that introduce them to wider audience

He has signed on Jessi and HyunA and Dawn ( was called E-Dawn from Pentagon) HyunA and Dawn we’re part Of CUBE Entertainment but because of the strick no dating rules they were let go. Please I would like to hear your own opinion on the Kpop industry and really like to know how you feel about Kpop is doing in the western countries and if you feel that some Kpop groups are joint signing with American Music Entertainment companies!? As you probably know SM Entertainment’s multi- Group SUPER M signed on with Capital Records and MONSTA X signed up with EPIC Records and a All In English Track Album they of course are Still With StarShip Entertainment because they are under contracts. I would hope to see more of this kind of content because I find This kind of content fascinating and I’m always up for learning more about K-pop and what goes on in the entertainment business in Seoul Korea thank you so much for doing this💜✌️

Hi! The authors mentioned Psy not as a current contract talent but only to emphasize that Psy was one of the most prominent talents in YG. Just to be more accurate about it, here is the part where they mentioned Psy. "Another game-changer *was* its artist Psy, whose smash hit Gangnam Style, released in 2012, was the first video on KZread to reach one billion views." (page 2) Thanks! Glad you enjoyed it. Yes they did, in Sept 2020 Big Hit Ent. label went public to be sold on SK Stock Exchange - each members of BTS was given shares worth $7.9M.🤗 According to the Wealth Record, BTS’s net worth is $100M. They’re so influential that they reportedly bring almost $4B to SK economy. BTS has the power to sell out products they endorsed, countless brands pay them to be brand ambassadors ie. Coca Cola, Mattel, Hyundai, LG, Samsung, Puma, Fila, etc. One of the world’s most successful musical group in history w more than 136.4M fans n still counting - has the most diverse fanbase. BTS has garnered 33M Instagram followers n 31.3M followers on Twitter. They’ve broken ton of records n attained 15 Guinness World Records Titles. They’ve won 324🤩Musical Awards with 494 nominations (still counting), Music Innovator Award by WSJ. Youngest ever recipients of SK order of Cultural Merit. First group to have 3 US No.1 albums in a year since The Beatles. First K group received RIAA Certification also first to win RIAA Platinum Cert. for an album. BTS managed to invade USA on their own terms, filling Stadiums wout watering down a single detail of their sound or style but instead they just let the rest of the world crossover to them. They’ve proven all the conventional wisdom wrong,🥺 blowing up into a whole new kind of global pop phenomenon n triumph by doing it their own way.

I don't want BTS to put out an English album and lose what makes them unique. There is a movie called "Cross Over Dreams" that explores what happens when an 'ethnic' (for lack of a better world) artist gets some success and tries to go mainstream by stripping what gave them 'flavor' in the first place. So many artists do this and find that they have one hit and then fade away. There are exceptions, but mostly there are disappointing results, imo.

I think English language versions of Korean songs would be the way to go. That way they can write the song in their native language without worrying about English translation until later. There are many people in the US who just won't listen to music that's not in English. It's just like movies and animation. Many people will only watch the dub; they won't watch the sub. BTS could release an English album similar to how they already do for their Japanese albums.

I am aware of the stupidity level in asking this question BUT PLEASE PLEASE, is there any chance of getting few snippets of the case study pdf especially about their marketing strategy. I have been so much curious about it and unfortunately cannot buy the article. I would be really really greatful if you can share few things about the same that had been mentioned as part of the study. I beg you again, please consider this request.

My question is how did they suddenly go from flopping from their first few projects to skyrocketing. Like what was the moment before KCon where that happened?

It happened after Kcon LA August 2014. He said that the KCON invitation was "luck". Those were his words. Based on the paper, when Bang Si Hyuk and his team got a clue that there's an international support in KCON. The response of the live audience was just something else. I was there, I can confirm that. Let's just say, when Eric Nam said they stole the show, he wasn't exaggerating. I think, he was actually being conservative. Based on that, they took notice of their sales and social media responses. That confirmed their theory that there's a strong international market, they started creating songs that would appeal globally, not just Korea. Just want to point out that he didn't say he created songs for the West. They created songs that would appeal to everyone, not just Korean. They looked at the songs that resonated both to Korea and non-Korean and started putting elements to the song that would be more global in appeal. He also pointed out they were careful not to divert from what BTS themselves wanted to say in terms of messaging. They didn't do anything different in terms of marketing or promo. They did it via their music. It was a slow uphill climb. If you want to be strict about it, there's no one breakthrough hit. It was baby steps for them. Each release was getting better. It was slow but it was getting better. However, I Need You and Dope (April 2015) were the two songs that gave them good results. (I interpreted this to mean they are finally getting sales that was enough to give them the feel that they are on track to make some money instead of losing them. maybe not yet return on investment but on their way there. Just want to make it clear that this is my interpretation. He didn't explicitly say this.) This was almost a year after KCON. They pushed a little harder by touring. Again, their strategy is still centered on music, they weren't doing anything promo wise. The tour, however, was VERY VERY SMALL in terms of venue. They did, I think, Australia, Brazil, US. I may have missed one or two. Prior to this tour, they concentrated on Japan and a few Asian countries here and there. Run and Burning Up (Fire) were the two songs that made considerable impact internationally to the level that mainstream media started noticing them. That was November 2015. That's when he sat down with the members and said, "let's go for bigger efforts globally". The members agreed. But their efforts were still centered on music, performances and their own content. They started doing more and more (songs, contents, live shows, their own online shows). Finally, in 2017, they did the Wings tour. The rest, as they say, is history. So there was no 'splash'. it was more like a ripple. Slow. Steady... but inevitable. Hope that helps.

So whats the conclusion abt the first most asked question, can we consider those idols as musicians or not?

  • @AsianEntertainmentandCulture

the paper didn't answer that question. It is not clear whether Bang Si Hyuk answered in her researcher's interview of Bang but she decided to edit it out. But it's not in the paper. However, this video explains why idols are heavily criticized for being manufactured and relegated to being called products instead of artists kzread.info/dash/bejne/h56YpcGbadK_nKw.html hope this helps

Asian Entertainment and Culture so I’ve read that many KPop idols can produce music for many years, perform and generate money for the company, but for part of that time, they are paying back the agency for all the classes, wardrobe, living expenses, training, etc. spent on them. And it always seemed that even though BTS was a poor group, they didn’t seem burdened by these debts. I had always wondered why the development of a KPop group wouldn’t be a complete investment by the agency and separate from any salary they give to idols as part of the band. From what you mentioned, Bang PD felt it should be covered by the company.

You are correct. In the paper, there was no mention of how long it took BTS to pay their debt back. There was a mention of Big Hit (and other companies) shouldering all expenses even after the debts are paid. For as long as the group is promoting under that agency, all expenses are paid, from the 'dorm' to food. Once the group debut, idols earn through their share in royalties and fees in shows, concerts, merch. They get a share. The agency recuperate their investments through their share pre-agreed in the contract. However, there are some groups that claim they don't get their share until their debts are paid. It seems (they didn't say this in the paper but implied) that Big Hit honored the artists' share from the get go. I am saying 'implied' because Bang said they respect and honor their contracts with their artists faithfully.

So from the paper, it implies that BHT did in fact target the US/western market? I keep seeing fans go on about how they didn’t try to make it big in the US and I was always thinking that wouldn’t be possible due to the lack of radio play (a big influence on what song makes it into the billboard hot 100 and the different system. I felt that a company would need to have a very good plan or too much money would be wasted.

Based on Bang's chronology of events, the US reaction to BTS in KCon happened first. He realized that the western market was responding to BTS better. So, he (with BTS) created a beat that's more global in appeal but still sang in Korean (Fire). and then they landed in Billboard 200. they landed in Billboard 200 without doing anything specifically for the US except Fire. It further solidified to him that BTS' appeal is really global. That's when he talked to the band to first determine whether or not they will be up to even try to go for bigger global efforts. That's when they got a US-based publicist, did the US Media Junket and bigger concert venues. Now, they don't have a permanent US-based publicist. So, it's a yes and no to your question. *The U.S. response to BTS came first.* If Bang didn't see how the US market responded to to BTS during KCon, he wouldn't even think of creating a global sounding song (Fire). If BTS didn't land in Billboard 200, he wouldn't think of a doing a bigger world tour and US media junket. He repeatedly emphasized that they have no intentions of signing with a US management company or creating an all english song just to chart. They want to remain true to being a Kpop band and let the US Market come to them instead of BTS succumbing to traditional US songs, look, sound, etc. He has gone on record with this repeatedly. The mere fact that they got a US publicist after Fire shows that they made an effort to reach out to the US market but they wouldn't have done it had they not realize there was a strong fanbase here. Also note that he did see the digital power of global ARMY. It was the US ARMY that made an effort to translate songs, interviews, retweet. It was what made him realize they had a marketing power in the US which is the US ARMY. He further said that prior to Kcon, all they were trying to do was 'survive in Korea'. US and Europe were not in his horizon. If it wasn't for the US reception, he wouldn't have tried. Let me know if there is something else you want to clarify.
