Caveat. Karstark wouldn't have taken that many men to repel the ironborn, The Freys wouldn't have done the red wedding under current conditions, also grey wind wouldn't have been locked up and the surprise attack would've resulted in Walder Freys death. Walder Freys sons would end up inheriting the north, so the betrayal doesn't make sense. Restart assuming the Freys stayed loyal.
You give a lot of leeway to things that just logically wouldn't happen this is pretty low tier fanfic.

So I know you took some liberties to make the story work but I have to concur that based on how you had set everything up, the Red Wedding still occuring doesn't make sense. Walder Frey is spiteful but he's still pragmatic. He only carried out the betrayal because he had the backing of both the Crown and the Boltons. In a setting where Robb maintained control of all of his houses, never lost Winterfell, and Roose didn't plot against him, I don't see Walder premptively trying to assassinate Robb just because of spite.

Majority of the northern allied leaders were boinked at the Red Wedding. There would have been chaos and confusion of leadership for those who were next in line to who was left to take over for each house. If Robb made it back, the younger house leaders would be advised differently by their council to stay allied with starks or reconsider their status as a vassal. New house leaders would be hell bent on revenge but only the older leaders next in line would do so, but younger ones would be advised to stand down or disconnect. Robb would need to unite the north. There wasn't a lot of experienced soldiers left and new recruits would prove to be costly and commanding new recruits with no battle experience would prove difficult to win against their opponents. Robb would have lost.

How did Oathkeeper get forged if Robb never died? Oathkeeper and Widow’s Wail were forged from the Stark sword Ice right? And why did Robb kill Brienne?
So Rob and his forces barely win out the night against the Frey betrayal and even the Boltons take out a fair chunk before leaving. Essentially after the Red Wedding and being revived Rob has essentially lost everything including ice. He really only kills Brienne in the heat of the moment as she’s about to kill Stannis who in that moment Rob sees as an Ally. So yeah Rob looses his life and ice but gets revived and then Brienne’s death is circumstantial. If she didn’t choose to join the Boltons against Stannis and get her vengeance strong chance she would’ve lived hence why Pod is still alive. Him staying essentially saved his live.
Forged from Ice yes. Ned had it in KL when he died. Tywin had it forged into the 2 ⚔️.

6:30 Jon being made the Robb's heir make no sense since it was not established that Winterfal was taken by Grayjoys by that point and for all intents and purposes still has 2 brother (Bran and Rickon). I Robb decides not to kill Lord Karstark and send him home, he wouldn't send home also the Karstark army, since it represented about a 1/10 of the Northern Army and they needed "all the man they could muster". Now with Lord Karstark and a small retinue returning home with Caitlin in tow, there wouldn't be a need to sent Ramsey to take back to Winterfal (by Robb and Roose) since this could be done by a more senior member of Robb's staff and this would have be seen as a mission of great honor by Lord Karstark keeping him inline while also not allowing Roose Bolton any chance to take Winterfal... In the books, Ramsey managed to take Winterfal by Killing Ser Rodrick Cassel (who was trying to retake winterfal from Ironborn) but if Lord Karstark was in command and he had his retinue, it would have been considerably harder for the small Bolton contingent to betray the Starks, kill all commanders and sack Winterfall. And even if they did that, it would have been very likely that news of the action reached Robb and the the Red wending might not have happen since, most likely he would have killed Lord Bolton for treason...

Interesting comment. I've always wondered what would be the consequence of Shane living, not apart from Rick's group, but part of Rick's group, how better would he have fared against the Governor, or Negan. I mean Lorri would have died anyways, take her out of the picture, I think they would have been dinamic duo. Still, your story rocks better than that of the showruinners that began ruining the show after season 5. Many people think that the reason TWD was so much better on it's first seasons is because of Shane, but I believe the writing and direction was just that much better, After all Andrew Lincoln was just an amazing actor.
Shane living is one of my favorite what ifs with this show I’ll be watching them from now on 🫡
