    how to address Technical Debts? if the dev team doesn't have openness to share and it is NOT identified during internal code reviews.

    Create an environment of transparency. For technical debt following can help: Facilitate team to come up coding checklist (DOD), if a team is not open for a checklist, then find ways to facilitate the issue in the retrospective. Also, discover why the team is not open; based on that, find out strategies to coach the team. It could be like they have tight deadlines and do not want extra work due to coding guidelines. Then you have to see what is the root cause of those tight deadlines and how you can facilitate to address the issue.

    @@shalsrams5133 what i can see in the market is CSM and PSM 1 is considered at same level, so I do not see the requirement of doing PSM 1 after CSM. Now the question can be what should be done? I see make clarity on your target profile and see what kind of certifications and skills are asked in that target profile. Say if you target scrum master in small teams, you may do Advanced Scrum Master to get more readiness, if you target scrum master in Large teams (50+ people ) or say team of teams, that knowing Scaled Agile with the help of Leading SAFe will be good. If needed we can do similar conversation with you and explore this together.

    How would one run a fixed budget or fix bid project via scrum where resources are limited, budget is fixed, time frame is decided. I faced a similar challenge where I was handed over a team (with wrong skillsets), team members were not embracing agile , had technical incompetency issues, with no time and money to up skill them, lack of positive attitude but still had to deliver quality and on time..they also felt scrum ceremonies were a over kill while we knew what all had to be delivered by the end so what's the point of estimating and retrospectives. Your perspective please Saket Sir..the client wanted this to be run as a scrum project but the consulting company ( my employer ) didnt care and just wanted it delivered on time and with quality.

    Hi Saket ji , Backlog refinement is not listed as Scrum ceremony, what is the reason ? also when its recommended to have this session and with whom? thanks .

    Scrum ceremonies are time-boxed event, and Scrum framework recommends roles and responsibilities for all of these ceremonies. A sprint is a container for all of these ceremonies, and all ceremonies happens as per Scrum recommend time. But, as per the Scrum Guide, backlog refinement is a continuous process. All team members are not needed to attend this meeting. Scrum team decides its frequency and format. Unlike other ceremonies, the product backlog refinement meeting does not require the participation of the whole team. Team members need to do other things also. As long as the same team members don’t miss the meeting each sprint, it is okay to so do this meeting with about half the team plus the product owner and Scrum Master.

    To question #5 What will you do if dev team consume more time on their story and left testing team with less time in a sprint? What i think, just to add:- Agile is "iterative" and "incremental" model as learned by Saket sir YT video, so when we talk about testing, the responsibility of testing lies with development team also at least for initial sprints where we start to develop. Hence a basic testing can be done by the developer at starting.

As per our view - identify change agents who play a critical role in transformation. These change agents focus more on identify pain points and plan small steps to make team life easy. Overnight, SM cannot create a self-organizing team, it is a journey. So if the team will see small steps making their life easy they will take part in the transformation. So instead of complete adoption of Scrum, focus more on making life simple and gradually get the Scrum team. You will not get results, if you start following Scrum for sake of following, you need to get an inspired team for the common mission.     It is a clear example of introducing work beyond team capacity. As a Scrum Master, the best strategy to invite the development team and PO to look into it - to understand what can be done? You can facilitate a discussion to help them realize which items can be removed from the current iteration or newly added items are really important? Everything can't be done, so the team and PO have to come with a solution.

    There is no one prescribed solution for it. In other words - we cannot recommend "one size fits all." solution for it. It is the team who can suggest the best plan of action based on current time zones, availability of virtual tools, and how the team is working together? If the team is collaborating effectively in terms of their day-to-day work? Team solution would be different. In case the team is yet to get an understanding to work together, the answer would be different. Scrum Master can facilitate the team to brainstorm solutions. One thing is obvious; the team need to agree on some compromises. Now, the team look at reasonable compromises, by which team can live. Like team may choose one person suffering from a long night or early morning rather than ten people to suffer on account of 1. The team may choose to collaborate with daily scrum using virtual tools. These tools can help to communicate how the team is moving towards Sprint Goal. Sprint Planning meeting and Retrospective do not happen daily. So, it may bring good compromises for the team. For a best solution, team also work on working agreements to make their collaboration better. So, in summary, the team explores the best solution, the goal is to make a cohesive team.

    The candidate should share some examples from their experience: some possible 1. Change in timings of Daily Scrum , helps more to join 2. Start using Work in Progress Limits, helped reducing the cycle time, more velocity 3. Having Board for Risks and Impediments, and tracking age of impediments , help in focusing on long standing issues resulting in better velocity

    Yes, a experienced Scrum Master should be able to lead minimum two teams effectively. I am Scrum Master and I was leading 3 different teams. It is just proper planning which makes work easy. If scrum master is able to keep sprint planning of two teams on different days then he/she should be able to lead minimum two teams. Mostly in all organisations, Scrum Master leads minimum 2 teams.

    @@silvershades1401 It is more about how the development team is mature to build a self-organizing team. Based on team needs, sometimes SM needs to teach Scrum, sometimes he/she needs to mentor to develop new skills, and sometimes he/she needs to enable problem-solving through coaching. Now if your time going mostly then the Development team is comparatively mature to solve problems, in this case, you can manage multiple teams. Yes, your experience matters as well, but its mote about how much team needs you.

    Answer to the first question is : constant coaching to the team as a scrum Master on agile values and principles, show casing them the importance and magic of the early feedback, periodic system demos , encouraging the open culture of sharing the impediments and help getting these impediments resolved quickly , team could see huge difference the style of project execution as against waterfall. It took almost 6 to 7 sprints for them to realize the benefits of the scrum and now no look back

    6. How to calculate velocity? how to increase it? factors impacting velocity? Give examples from your past experience? how you handled such situations?--- Skate has really 50% screwed up this question. Saket is right when he said first time velocity was calculated using guesstimate or past experience but rest was wrong. No one knows first sprints velocity. First time Development team commit user stories based on guess or past experience, e.g. they commit user stories for velocity - 25 or scrum master knows past performance of team in other project and says team's guess velocity is 25. Then development team goes and enter their efforts in hours against tasks created for stories. Scrum master enters team's capacity. Once development team creates tasks and enters efforts, SM can see how much bandwidth team still has to accept or remove Stories. Average velocity gets calculated after 3rd or 4th sprint. As team gets better with estimate velocity gets better. There are many factor which can help increase velocity e.g. Good product backlog refinement, how many sprints team is ahead of refinement, how well team understands vision of product, how is level of skillset of team, how less is team dependent upon other teams, is team able to self organise etc. Team with very high technology skills delivers product increment soon.

    @28:07 You said cancel sprint as per Scrum Rules. It is absolutely wrong statement. As per scrum guide, Scrum Master is not liable to cancel Sprint. If Sprint Goal becomes absolutely obsolete then Scrum Master can work with Product Owner to cancel sprint. It is either Product Owner or on discretion of Product Owner sprint can be cancelled. Every sprint cancellation results in budget consumption and sprint cancellation is not good practice. As per Scrum Guide, Sprint cancellations are often traumatic to the Scrum Team, and are very uncommon. Saket is right when he said there is no process. Best way to handle change request is to run by Product Owner first. If Portfolio manager or stakeholder brings change request then ask them to put change request in backlog and prioritised by Product Owner. If Product owner says change request has to be implemented in current sprint, e.g. High priority/severity production issues are falls in this category of change request, then development team has to trade off change request with current sprint backlog items. Development team should share impact analysis of accepting change request. Do they have capacity to accept and implement change request within remaining sprint time. If team is accepting change request say story point-5 then they can push sprint backlog item of same size into product backlog. Scrum Master has to ensure that development team do not over commit or do not get burdened. After discussing with team, scrum master can share consequences of accepting change request with management or in sprint summary report.
