You need an iron ring inside the magnets. This will intensify the field outside.

@@Echo3_ The iron ring goes inside the magnets (against the inside poles). Magnetic flux forms closed paths. The more iron you have in that path, the higher the flux density. (Motor & generator performance is proportional to the SQUARE of flux density). The magnet is "flux pump", and the structure around it "flux plumbing". If you have a restriction anywhere in the plumbing loop, the flow (flux) is reduced. The airgap between the rotor and stator is unavoidable, but all others can be eliminated. For a cylinder construction, the axial length is constant. So the radial thickness sets the cross-section for the flux. Since flux capacity in iron is about double that in magnets, the minimum cross-section of the iron path should be at least 1/2 that of the magnet. For a pole structure where the flux divides in 2, the radial thickness of the iron cylinder the magnets are mounted on should be at least 1/4th the width of the pole. The iron behind the magnets (and that everywhere else) should be annealed AFTER MACHINING. Torching it to red heat and air cooling in still air should be enough. www.controleng.com/articles/understanding-permanent-magnet-motors/ In the illustrations, the purple (left) & light gray (right) is the iron center in the rotors For your construction, the "spool" piece should be either all steel, or a steel ring (radial thickness > pole width/4) over an aluminum center. The spool should not have any significant sides. These shunt off some of the flux from the magnet's edges. Make the flanges only 30 mils high. That way, you still get magnet centering, without shunting off significant flux. Your magnets are "packed tight". Flux from the edge of one magnet loops into the next one without looping through the stator coils. Most efficient use of the magnet is where there is gap 1/4th the pole width between magnets. You don't show the stator construction. The reason coils are set in slots is again, to reduce the air gap. This applies for slow-speed machines. For high-speed machines, the losses in the iron teeth get high, so a distributed, larger, airgap is better. Iron in the stator must be laminated. Problem is, unless you have a stamping factory at your disposal, fabricating slotted laminations is virtually impossible. It is better to steal stator iron from old small induction motor. For high-speed machine, another way to build is to have 2 iron disks with teardrop magnets, and the stator between, like a stack of pancakes. kzread.info/dash/bejne/dIippdWhiJjIk5M.html You make 2 iron disks, and face these with magnets. Between is a thick circuit board with coils encapsulated inside it. Because all the iron parts are stationary relative to the magnetic flux, the iron eddy-current and hysteresis losses are reduced to insignificance. The flux density is lower than in slotted motor/generator, but that is made up by the increased speed (motor/generator performance is also proportional to the square of speed). If you run this rotor fast, don't rely on glue to hold the magnets on! Magnets are machanically weak. The plating will peel off. Machine a thin (0.020 inch thick) ring that slips over the magnets to bear the centrifugal force. It will have minimal effect on the flux because of its thinness.

I don't trust the way it has been built. At high rotation speeds, used as a motor the magnets can dislodge and come apart with drastic results. I would add a tight fit ring straps on each end to hold the magnets firmly in place, straps similar to wine barrels that hold the staves, or oak wool planks.
