This was a really good podcast about Daggerheart and just the basics. I GMd the playtest start adventure just yesterday and can recommend it for getting a feel for the system. We made our own characters (they have pre-made but thats no fun xD ) and then sent them out in the world. There are a few things that I don't particularly love but they are few and far between. The "non initiative" thing would be interesting to hear you talk about more after having played it, because it was (and I knew that from the get go) the thing my players had the hardest time wrapping their heads around, but I think once it clicks it's going to feel so much better then initiative in 5e. But that just might be me being annoyed at how initiative almost hinders narrative and cool stuff in 5e and in Daggerheart it wants those things to happen.

I'd prefer if Paladins instead got vows. Basically have them be small oaths that give interesting changes to the character. Keep the oaths as the subclass, give them the ability to pick up a vow every certain number of levels.

Compromise: The Paladin should get a Modular Feature (the name I use for the type of class feature that Warlock Invocations, Artificer Infusions, Sorcerer Metamagic, etc. fall under) of Smites. Instead of just getting the one Divine Smite type, give them different types of Smites. Freezing Smites, Force Smites, Acidic Smites, etc. Plus, with your Subclass you could gain unique versions of smites based on your Oath. Ex. Oath of the Open Sea from Critical Role could give you a water themed Smite. Oathbreaker gains a Necromantic Smite. Oath of the Ancients gives you a fey or nature themed Smite.

I disagree making tenets like invocations would involve an increase in power per oath which is very transactional, suiting of the warlock theme but doesn't fit the idea of a paladin.

I feel like intimidation as a skill to me implies harm, but you aren't trying to go there so it is charisma you are trying to convince someone you are a threat without becoming one. Versus threatening which to me is not about being intimidating it is a ultimatum do this or you die ie holding someone off a cliff. In summary intimidation is charisma.
