Wasn’t even either or. He basically did both. He died a hero and his words influenced kakashi and Naruto in death. But he also lived and became the #1 villain and even got the whole world to go to war against him. Then he died a hero again saving Naruto so he can become hokage.

He was a weak minded man with great potential, and madara took advantage of it, robbing him of what he deared most, turning him to the dark side, until the version of him who resembled who his younger self aspired to be showed him the way. In the end, he attained to his sins and died saving that same youngster so that he can change the world for the better like he couldn't do

People always discredit him when the other villians did no different. He’s the only one who genuinely wanted good change, he wanted to know what made Nagato betray him and directly came to Naruto, and Madara chose him because he cared about people from the bottom of his heart. He played the role as Madara to fulfill the goal he was manipulated by to be the savior of this world by ending hatred, because it happened to everyone he wanted to end all tragedies like the one that befell him. This is why he tells Kakashi to not feel guilty and the Shinobi ‘counterfeit’ world is what made him despair. His life was used and his intentions was crushed from the start, as well as being born an orphan outcasted by the village and his own clan for being a weak uchiha, Rin was the only person who took care of him. Madara orchestrated the event and she was the catalyst to forego his plan. Later, Naruto reminds him who he is and leads by example, like saving Kakashi from Ten Tails attack Obito sees his older self again, and not Madara as the one he was told he is. The Obito who Kushina hoped her son would be like. He then immediately casted Rinne Rebirth to undo everything he did but Zetsu stopped him. He goes further to send every Jinchuuriki to Naruto and saves them from Kaguya.

But still not a excuse to attack the leaf with the Nine Tails and killing minato and kushina who people who cared for him.
